Opportunity

Max, Casey, and Mike had built RocketBike into a successful, growing agency, but the foundation that got them there was starting to limit where they could go next.

The team was doing strong work for a wide range of clients, and growth was healthy. After years of saying yes to nearly every opportunity, though, the agency had drifted into a generalist position. Standardizing services was getting harder, the partners were stretched across too many directions, and most of their time was going into working in the business rather than on it.

They knew a pivot was needed, and that narrowing their focus would unlock the agency they actually wanted to build. Solution

We started by pulling benchmarks for agencies in RocketBike's size class and discipline, which gave us a clear picture of where they stood against comparable firms and where the meaningful upside lived.

From there, we ran a series of structured interviews with Max, Casey, Mike, and members of the team. Speaking with each partner individually surfaced the different views they held about the agency's direction, along with the threads that connected them. One pattern stood out quickly: while RocketBike served clients across several industries, their work with ecommerce and consumer brands consistently produced the strongest outcomes, the most engaged client relationships, and the highest enthusiasm from the partners themselves.

With that foundation, we developed four distinct strategic paths. Each was modeled against the benchmarks, with the specific work, risk profile, financial implications, and conditions for success laid out in full. This gave the partners a way to picture themselves inside each option and evaluate the tradeoffs side by side rather than in the abstract.

Once leadership selected their direction, we built a multi-year financial model around it and translated the strategy into an implementation roadmap covering positioning, service portfolio changes, hiring, and the metrics they would use to track progress.

The chosen path took RocketBike from generalist shop to focused ecommerce specialist.

A repositioning is only as valuable as the conviction behind it, and the partners walked out of the engagement aligned and ready to execute.

The financial picture supported that confidence. The new strategy gave RocketBike line of sight to 2.7x revenue and 4.1x net income improvement, with a roadmap showing how to get there.

What followed was, in Max's own words, a transformation. RocketBike has grown into the agency the partners always wanted to build, with a sharp ecommerce focus that the market responds to and a team operating against a clear plan rather than absorbing whatever comes through the door.
