Strategic Transformation For Digital Agencies

A full review of your agency's revenue generation strategy, system, and tactics

Custom Strategy Creation is for owners and leadership teams at agencies that have outgrown their current playbook. The work is research-based, conducted by an expert team, and produces effective strategies your partners actually agree on.

"

"Working with Promethean was the unblocker we needed. Nick took our messy ideas and made them tangible, gave us realistic data on what was likely to work, and helped us see the path forward. The whole leadership team came out of it with the same picture in our heads. That alignment alone was worth it."

When Agency Leaders Engage

Patterns that signal "it's time"

Agencies are complicated. The presenting problem is rarely the actual problem. Across years of strategic engagements, four patterns show up most often in agencies considering this kind of work. If three or more apply to your firm, the underlying issue is probably more strategic than tactical, and it's time to reach out.

The Specialization Ceiling

The niche or service line that drove your last phase of growth has flattened. New client acquisition is harder, retention is harder, and the next obvious move is unclear. The discipline you specialized in is either commoditizing, contracting, or being absorbed into adjacent disciplines.

Margin Compression

Revenue is growing but profit is not. Utilization is off, scope creep is a recurring theme, and price increases are met with resistance. The economic model that worked at one stage stops working at the next, and adding people makes it worse rather than better.

Strategic Misalignment

Your leadership team agrees the agency needs to evolve, but the path forward is unclear. Each principal has a different idea of the issue, the solution, or the urgency level. Every offsite ends with a slightly different plan, and the firm drifts because no decision is fully owned or implemented.

Vibes-based Decisionmaking

Most strategic choices in your firm get made on intuition, conference takeaways, peer-group anecdotes, or AI-slop. You suspect those reference points are out of date or specific to other firms' situations, and you want a strategy grounded in what is actually happening in the market right now.

Client Success

RocketBike’s inflection point

"After years of excitedly taking on any client who contacted us, we fell into the trap of trying to be everything to everyone and struggled to standardize our services as the agency grew. My partners and I were spread thin and stuck working in the business instead of on the business. We knew we needed to pivot and narrow our focus, but it was a daunting task.

A few minutes into our first call, we knew Promethean had the right expertise and tools to help us take a hard look at our agency and chart a course for long-term success.

Early on, I worried we might be herded through shiny steps to a templated solution, but our experience was the opposite. Nick took the time to understand our organization, journey, and our leaders as individuals to build solutions around both our business and passions. He was a pleasure to work with, and he skillfully filled the roles of guide, advisor, sounding board, and occasional mediator along the way. We were able to work through tough questions and keep abstract conversations grounded and actionable.

Most importantly, Nick gave us what we needed to make nuanced strategic decisions with confidence and ultimately transform our agency for the better.

Our pivot to specialize in eCommerce for grocery and home product brands has been incredible and has grown the agency in ways I never imagined when we first met with Nick a few years ago. Hands down, working with Promethean was the most impactful decision we've made in the ten years since I started RocketBike. We may have gotten there on our own - eventually - the hard way, but with Nick’s help, we were able to move faster, work smarter, and finally start building the agency we've always wanted"

Strategies that Reshape Income Statements

What's an engagement worth?

For a 45-FTE digital agency operating at industry-typical margins, a successful strategic pivot tends to produce one of three outcomes over a three-year horizon.

Conservative scenarios hold headcount roughly flat and lift AGI per FTE through repositioning and pricing.

Growth scenarios add headcount in service of a sharper market position.

Acquisition-readiness scenarios prioritize transferability and recurring-revenue mix to lift enterprise value at exit.

A firm growing at 7%, that generates $145k/FTE at 7% margins should generate around $1.47M in net income over 3 years.

After a Custom Strategy Creation project, they’re now forecasted to generate between $2.28-4.36M in net income.

Custom Strategy Creation engagements run on a five-stage methodology, applied in sequence. The order is critical as skipping a stage produces strategies that look complete but fail under pressure.

Stage 01 — Quantitative Benchmarking We pull benchmarks from our 200,000-agency network for firms in your size, discipline, and market position. This produces the financial and operational baseline against which your current performance and your proposed strategy are measured.

Stage 02 — Layered Stakeholder Interviews We conduct structured interviews with your leadership team and select employees. Individuals are interviewed separately, and the gaps between the two views are usually where the most valuable strategic insight lives.

Stage 03 — Strategic Options Analysis We develop three to five distinct strategic paths, each modeled against the benchmarks from Stage 01 and influenced by the findings from Stage 02. Each option includes the work required, the risk profile, the financial implications, and the conditions under which it succeeds or fails.

Stage 04 — Financial Modeling The selected strategic path is built into a multi-year financial model with explicit assumptions you can adjust. Sensitivity analyses show how the plan performs against macro shifts and execution variance.

Stage 05 — Implementation Roadmap The strategy translates into a phased operating plan: hires, capability investments, service portfolio changes, pricing moves, and the metrics by which progress will be tracked.

*Larger or more complex engagements will take longer than three weeks to complete and pricing will be updated to reflect complexity.

Frequently Asked Questions

How does CSC differ from a typical management consulting engagement?

Our research focuses on digital agencies specifically, and our benchmarks are drawn from a network of more than 200,000 agencies. The strategy you receive is calibrated to the actual conditions in your industry, not extrapolated from adjacent sectors.

What if our leadership team disagrees during the engagement?

Disagreement is expected and useful. The methodology is designed to surface contested assumptions early, test them against evidence, and produce a strategy the team can defend together. Most engagements include at least one moment where a previously assumed strategic direction is set aside in favor of a stronger alternative.

Do we have to commit to implementation work afterward?

No. The CSC engagement stands on its own. Some clients execute the strategy with their internal team. Some bring in implementation help separately. Some retain Promethean for ongoing strategic check-ins. The implementation path is your decision.

What if our agency is closer to 10 FTEs than 20?

The methodology is calibrated for firms with established leadership structure and at least one C-level decision-maker beyond the founder. If you are close to that line, a short fit conversation is the best way to find out whether this is the right work for you now or whether something lighter would serve you better.

Is the work confidential?

Yes. Stakeholder interviews and all confidential information reviews and analysis are conducted under standard consulting confidentiality. Final deliverables are yours, and Promethean does not publish, share, or reference engagement details without explicit permission.

How quickly will we see results?

The strategy itself is delivered within two to four months. Strategic clarity and leadership alignment are immediate outcomes. Financial outcomes depend on execution and typically begin to appear within six months as positioning, pricing, and service portfolio changes work through the pipeline.

We are considering a sale or succession. Is CSC relevant for us?

Probably. Buyers and successors pay more for businesses with defendable strategy, transferable client relationships, and credible forward projections. CSC produces the documentation and strategic clarity that materially improve enterprise value.
